Agency or freelancer? An honest comparison.
Both work. Both fail. The right answer depends on how much internal ownership you have, here's the honest comparison, from an agency willing to say when a freelancer is the better buy.
We're an agency, so read this with appropriate scepticism. That said, we regularly tell brands a freelancer is the better spend, because taking on a client who'd be better served elsewhere is bad for everyone.
When a freelancer is the right call
- You have one clear problem. Ads are broken, or the email flows don't exist. A specialist fixes it cheaper and often better.
- Someone internal owns strategy. If you or a marketing lead holds the whole picture, you need hands, not a brain trust.
- Budget is genuinely tight. A good freelancer beats a cheap agency every time. Cheap agencies staff juniors on your account.
- The work is project-shaped. A migration, a rebuild, a one-off campaign.
When an agency earns its premium
- Nobody owns the total number. When ads, email, site and marketplace all point at each other, you need one throat to choke.
- You need multiple disciplines coordinated. Creative, media buying, SEO and CRO working from one plan, not four invoices.
- Continuity matters. Freelancers get busy, take jobs, go travelling. Agencies carry bench strength.
- You want accountability structure. Reporting cadence, documented process, someone answerable when a number moves.
The failure modes of each
Freelancers fail on capacity and continuity, one person can only do so much, and when they're unavailable, so is your marketing. They also rarely push back on strategy, because they're hired to execute.
Agencies fail on attention and alignment. Too many accounts per manager, junior staff on senior-priced work, and incentive structures, like ad-spend mark-up. That don't align with your profit.
The option most brands miss
A fractional or strategic engagement: senior strategy and oversight from an agency, execution by freelancers or in-house staff. You get the thinking without paying for full-service delivery. It suits brands with some internal capability who need direction more than hands.

Questions owners ask
How much cheaper is a freelancer?
Meaningfully, but compare like for like: an agency retainer usually covers multiple disciplines and oversight. One freelancer replacing four specialists isn't the same purchase.
Can we start with a freelancer and move to an agency?
Very common and sensible. Just keep accounts, assets and documentation in your own name so the transition doesn't lose history.
What if the agency puts juniors on our account?
Ask who works on the account and how many accounts they carry, before signing. Vague answers are the answer.
